One call under pressure
With 6 weeks left and engineering capacity for 3 brand worlds at launch, I prioritized SoulCycle, Equinox, and Pure Yoga — the three brands with the highest instructor-followership density in the retention data. Precision Run and HeadStrong shipped in the first post-MVP update.

01The Brief

Beat Peloton
without becoming Peloton.

Equinox’s answer was a connected fitness app — five premium brands, one platform, none of them flattened. The constraint that governed every decision: digital had to feel as exclusive as the West Hollywood flagship. SoulCycle couldn’t become just another class type. Equinox couldn’t become Peloton.

No leaderboard-first engagement. Peloton’s retention loop is competition. Ours had to be connection. A leaderboard-driven product would have replicated what we were trying to beat.
No flattening brands into a single content taxonomy. SoulCycle is not “cycling content.” Pure Yoga is not “yoga content.” A generic class grid would have erased the premium distinction members paid $40/month for.
No treating physical club access as a separate product. Splitting digital and in-club into two experiences would have made the app optional. It had to be a reason to keep the membership, not a bonus feature alongside it.

The instructor is the product.
Followership — cross-brand, omnichannel — is the primary navigation model. This became the information architecture.

Four formats. One activity record.
Live, audio, VOD, in-club — each has a different emotional register. Same platform. Same history. No format is a second-class citizen.

Brand-led doorways, not color swaps.
Each brand keeps its own photography, roster, and editorial voice. The platform unifies the experience — it doesn't flatten the identity.

Digital never replaces the club. It extends it.
The QR check-in card makes the app a membership credential at 200+ clubs. Every check-in is a reason to keep the app.

Live, audio, video.
Same platform. Different everything else.

Each format has its own design language — live for real-time energy, wattage, leaderboard; audio for immersion, where the tab bar recedes and only the sound remains. One activity history underneath all of it.

Decision 02Instructor — The Interface Is a Person

The instructor
is the product.

The retention signal: Members who followed at least one instructor within their first 30 days retained at nearly double the rate of those who didn’t. The clearest signal in the data — and it wasn’t in the brief.

The IA implication: If followership predicted retention, the instructor — not the content category, not the brand — had to be the primary object members navigate from.

I spent a week in the data before the architecture became obvious: followership. Follow in one tap — their next class surfaces to the top of your feed immediately. The instructor profile became a destination, not a pass-through.

Decision 04Brands — Architecture Without Compromise

Five brands.
Zero compromise.

The core systems decision: shared where behavior needed consistency, variable where brand meaning mattered. Navigation, activity history, scheduling, and account infrastructure are shared. Color, typography, photography, motion, and class-card expression are variable — defined per brand by a token architecture, not hardcoded per screen.

This meant SoulCycle’s Creative Director could own SoulCycle’s visual DNA without touching Pure Yoga’s. Five independent brand expressions. One component base. One deployment.

02Brand worlds: platform recedes — Inside each brand, the shared chrome disappears. The token layer takes over — color, type, photography, motion all brand-specific.
